How to Replace Tracks on a Tracked Slope Mower

A step-by-step guide for contractors and municipal crews

A worn track is a safety defect, not a cosmetic one. On a tracked slope mower, the tracks do much more than move the machine forward. They provide the contact and traction that keep the mower planted on an embankment instead of allowing it to slide sideways. When a track starts slipping, cracking, losing lugs, or throwing pieces of rubber during turns, replacement should not be treated as a job that can simply wait until next week.

The good news is that many commercial tracked slope mowers can have a track replaced in a single afternoon with basic hand tools and the correct track-service equipment. A dealer workshop is not always necessary. What matters is having the machine properly supported, releasing the stored tension in a controlled way, and following the replacement sequence without taking shortcuts.

Working rule: never start a track job with the machine sitting on its tracks under a jack. Block the chassis so the drive wheels are off the ground and the track hangs free. A track under spring or hydraulic tension can shift unexpectedly when a pin, idler, or tensioning component is released.

1. Identify the track system before you touch a bolt

Not all tracked slope mowers use the same track arrangement, and the replacement procedure can change with the design. Spend a few minutes identifying the system before ordering parts or putting a wrench on the machine. This is particularly important when sourcing replacement tracks from a different supplier, because a track that looks similar may still have a different length, lug pattern, or internal construction.

Three things matter most:

  1. Track type — rubber belt with internal steel cords, or a steel-reinforced rubber track with molded drive lugs. Both can look similar from the outside, so check the lug pattern and construction rather than relying only on appearance.

  2. Drive system — driven by a front sprocket only, or by a sprocket combined with multiple road wheels and an idler. Machines using an idler commonly have an adjustable tensioning system.

  3. Tension mechanism — spring-loaded, hydraulic, or fixed-position axle. This determines whether the job involves compressing or releasing spring force, relieving hydraulic tension, or simply removing a mechanical mounting arrangement.

If you are unsure about the system, take a clear side photograph of the track while the machine is standing on level ground and provide it together with the model number to your dealer or manufacturer. Confirming the track dimensions and configuration before ordering is much cheaper than discovering that the replacement track is the wrong length after the machine has already been taken apart.

2. Signs it is actually time to replace

Track wear is gradual, which makes the actual replacement point easy to overlook. Catching the problem early allows the track to be changed during planned maintenance. Waiting until the track fails under load can turn a relatively simple replacement into a larger repair involving the track, sprocket, idler, guards, or other nearby components.

A useful maintenance habit is to measure lug height during every scheduled service and record the result in the machine logbook. The exact replacement threshold should follow the track or mower manufacturer's specification. If the available tread approaches the service limit, plan the replacement before the mower returns to a steep jobsite rather than waiting for traction to disappear during operation.

3. Set up the workspace

Track replacement is straightforward when the machine is properly supported. The same job becomes much more dangerous on uneven ground, with inadequate blocking, or with lifting equipment that is not suitable for the mower's weight. Set up the work area before starting the removal process.

  1. A flat, level concrete pad or shop floor. Outdoor work is possible only when the ground is firm and level—never perform the job on the slope where the mower was operating.

  2. Solid blocking rated for the machine's weight. Use suitable wood cribbing or steel jack stands beneath the chassis rails, not beneath the track frames.

  3. Wheel chocks and a secondary mechanical stop, even when the machine is already supported on blocks. Hydraulic jacks are designed for lifting, not for supporting a machine throughout the repair.

  4. The correct replacement track together with the correct tensioner hardware. If the service manual specifies a new locknut or other single-use fastener, do not reuse the old part.

  5. Clean rags, a wire brush, a torque wrench, and a track press or sturdy pry bar suitable for the machine. A second person is genuinely useful during the track installation stage.

Note the track orientation before removal. Many tracks have a rotation arrow or a “this side up” mark. Photograph the original installation if necessary. Installing the track in the wrong orientation can cause incorrect lug engagement and accelerate wear.

4. The Replacement Step by Step

The sequence below assumes a typical commercial setup: a rubber track, front drive sprocket, rear idler, and adjustable tensioner. The exact layout varies between tracked slope mower models, so always follow the service procedure specified for your machine. The safety steps, however, should never be skipped.

Step 1 — Relieve the Tension

Loosen the tensioner until the track hangs visibly slack. On spring-loaded systems, back off the adjuster bolts slowly and watch the spring as the tension comes off. Keep your hands and body out of the spring's line of force. On hydraulic systems, follow the manufacturer's bleed-down procedure rather than opening a hydraulic line abruptly.

Step 2 — Lift and Block the Chassis

Raise the machine until the track frame is completely off the ground and the track can rotate freely. Secure the chassis with properly rated mechanical stands before working underneath or beside the track system. The drive wheel should be able to rotate by hand without ground contact or chassis weight loading the track.

Step 3 — Remove the Master Pin or Split Link

Locate the master pin or split link, which is often marked with paint during factory assembly. Depending on the track design, drive the pin out with a suitable pin punch and hammer, or remove the link bolts.

Support the track while the connection is being released. A long loop of rubber track can move outward suddenly as the two ends separate, particularly if residual tension remains in the system.

Step 4 — Work the Track Off the Wheels

With the track loop separated, work it off the drive sprocket first, then over the idler and road wheels. Rotate the drive wheel by hand to help feed the track clear.

Do not force a pry bar against the rubber track. A damaged lug or torn internal cord can compromise a new track before it has even entered service. This is also a good point to clean the wheel contact surfaces and inspect the bearings while the track is removed.

Step 5 — Clean, Inspect, and Replace Wear Items

Before installing the replacement track, clean the sprocket teeth, idler, and road wheels. Check that each wheel rotates freely and look for excessive bearing play.

If the sprocket teeth are hooked or the idler seal is leaking, deal with those problems before fitting the new track. A worn sprocket can damage a new track much faster than expected because the drive lugs are forced to engage with an incorrect tooth profile.

Step 6 — Install the New Track

Drape the new track over the wheels in the correct orientation, then join the ends using the master pin or split link. Hand-tighten the connection first and then torque the link bolts according to the manufacturer's specification.

Rotate the drive wheel through a complete revolution and check that the track seats correctly on every wheel. Make sure the track is centered and has not twisted before applying final tension.

Step 7 — Set the Tension and Recheck

Adjust the tensioner to the manufacturer's specified setting. On many commercial tracked mower systems, this is checked by measuring track deflection at the midpoint between the idler and drive sprocket.

A track that is too loose can jump the sprocket during a turn or when working across a grade. Excessive tension creates unnecessary load on the bearings, idler, and drive system and can increase power consumption. Correct tension is therefore a service setting, not simply a matter of making the track feel tight.

Once the first side is correctly installed, lower the machine safely, then raise and secure the opposite side and repeat the same procedure for the second track.

5. The First Hour Matters Most

A new track can settle slightly as the internal cords seat and the track establishes its working position on the sprocket and road wheels. That is normal, and it is why the first post-installation inspection deserves more attention than simply checking whether the machine moves.

  1. After the first 30 minutes of light operation, stop the machine and recheck the track tension. Adjust it back to specification if necessary.

  2. Run the machine through several low-speed turns in both directions. This allows the track and drive system to settle under controlled conditions before the mower returns to demanding slope work.

  3. After the first full shift, inspect the master pin area and link bolts for any sign of movement or loosening.

  4. At the next scheduled service, measure the lug depth again and record the baseline. Keeping these measurements in the service log makes it easier to identify abnormal wear later.

If the new track develops uneven wear within the first 10 hours, stop and check alignment and tension before assuming the track itself is defective. In field service, early track problems are often related to installation, alignment, tension, or worn drive components rather than the replacement track.

6. Should You Always Replace Tracks in Pairs?

The short answer is not always, but usually. If one track has reached the replacement threshold while the other still has more than half of its usable lug life remaining, replacing only the worn track can be reasonable, provided both tracks have the same specification and the remaining track is in good condition.

Pair replacement becomes more important when the old track has stretched significantly. A stretched track and a new track can have different effective circumferences. On a slope, that difference can make the machine crab-walk instead of tracking straight and can place uneven loads on the drive motors.

In that situation, replacing both tracks can be the more economical choice over the machine's service life. It also gives the operator a matched pair with similar lug height and working characteristics.

7. Close the Job Properly

Once both tracks are installed and tensioned, walk around the machine and confirm the final details. Check that every required bolt has been torqued, the master pins are fully seated, and there is no abnormal play at the idlers.

Then update the service log with the replacement date, track part number, operating hours on the old set, and measured lug depth of the new tracks. For commercial crews, this information is useful when planning the next maintenance interval and ordering replacement parts before a machine is taken out of service.

That final line in the logbook is the whole point. A tracked slope mower depends on consistent contact between the track system and the ground. Replace the tracks methodically, record the work, and the next time you send a crew onto a 30-degree embankment, you will know exactly what is — and is not — between the machine and the ground.

Bottom line: track replacement is a half-day job when it is planned properly, and it can become a week-long problem when a track fails in the middle of a job. Inspect the tracks at every scheduled service, order the correct replacement before the old set reaches a critical condition, and never reuse a tensioner locknut when the manufacturer's procedure requires a new one.
